The same brand colour can look controlled on a laptop and inconsistent when it reaches a printed insert, textured matboard, fabric liner, coated moulding and anodized aluminium. That difference is not always a factory mistake. Screen output, ink, substrate colour, surface texture, gloss, illumination and viewing angle all change what the buyer sees.
This guide helps brand teams, universities, sports licensors, recognition-programme managers and private-label importers build a colour handover that survives several materials and suppliers. It explains where digital colour management helps, where physical samples remain essential and how to define approval ownership. It does not prescribe a universal tolerance, promise identical appearance across unlike materials or replace a qualified colour, print or coating specialist.
Begin with the role of the colour
Identify which colour is legally or commercially critical and where it appears. A primary brand field surrounding a certificate may need tighter control than an internal packaging accent. List every application: screen artwork, printed insert, matboard, textile, powder coating, wet paint, anodized aluminium, foil, plaque, presentation box and shipping print. Mark which surfaces are viewed together in the finished frame.
Define the intended impression as well as the reference. Is the goal one dominant colour, a coordinated family, or deliberate contrast between matte and metallic surfaces? If unlike materials are expected to look identical under every light, the brief is likely impossible. A practical programme agrees which application is the visual anchor and how the others should relate to it.
Do not use HEX or RGB as a manufacturing instruction
HEX and RGB values describe digital colour values in a device-dependent workflow. Two uncalibrated displays can show the same numbers differently. The International Color Consortium explains that device profiles allow colour-management systems to translate between device spaces and a device-independent connection space. Profiles help make interpretation more predictable; they do not make a luminous screen and a reflective material physically identical.
Keep the original design file with its embedded or assigned profile and record the intended output workflow. Do not copy a colour from a screenshot, messaging-app preview or compressed web image. If sRGB artwork is supplied for online review, label it as a viewing reference rather than the sole production standard. Ask the print provider which profile, proofing and conversion process applies to the actual press and substrate.
Understand what ICC profiles can and cannot do
An ICC profile characterises how a particular device or process relates to a shared colour space. In a managed workflow, profiles can connect capture, display, proof and output. The result still depends on correct source data, current device condition, rendering intent, output gamut and viewing environment. A profile downloaded for another paper, printer or coating line may not describe the process being used.
Ask which device or process the profile represents, when it was made, which media and settings apply, and whether the software preserves embedded profiles. Keep a controlled PDF or other agreed proof file plus its output intent. If colour is critical, involve the printer or prepress specialist before artwork is final instead of trying to solve an out-of-gamut colour after packaging and frame samples are built.
Select the right physical reference system
Pantone explains that its systems are material-specific and that some colours cannot be achieved on every material. Graphics references are intended for print and packaging, while other systems address textiles, coatings and hard goods. A number without the system, guide type, coated or uncoated condition, edition and physical condition is incomplete.
Record the exact reference used and who holds the master. Physical guides age through light, humidity, handling and oils, so review their condition and replacement policy. Do not reproduce protected colour-guide pages in a supplier pack. State the reference and compare authorised physical materials under agreed conditions. For proprietary brand standards, follow the brand owner’s licensing and communication rules.
Expect substrate and finish to change appearance
Paper whiteness, fibre, absorbency and coating influence printed colour. Matboard texture scatters light differently from a smooth insert. Fabric adds weave and directional reflection. Metallic, pearlescent, anodized and brushed finishes introduce angle-dependent effects that a flat proof cannot show. Even the same ink can look different on coated and uncoated paper because absorption and surface reflection change.
Create one line in the specification for each substrate, finish, process and viewing face. Ask the supplier to show the proposed production route rather than applying one colour formula everywhere. If a close visual relationship matters, let specialists adjust each process toward the approved physical appearance. Keep those recipes process-specific; a successful print formulation is not automatically a coating or textile standard.

Create a hierarchy of masters
Choose one primary visual master for the programme, then create approved subordinate masters for each process. The primary might be an authorised brand chip or an approved finished matboard. Subordinate masters can include a contract proof, coated moulding chip, textile swatch, anodized sample and finished assembly. Each needs an identifier, date, orientation where relevant and named approver.
Do not ask production teams to match a phone photograph of the master. Store physical samples away from excessive light, heat, dirt and abrasion, and define when they are retired. If more than one factory or converter participates, issue controlled duplicates or a measurement-and-visual protocol. Record which master wins when two references disagree.
Standardise viewing before debating the match
Colour appearance changes with illumination, surrounding colours and observer adaptation. Agree the viewing environment for approval: light source or booth setting selected by the qualified colour team, neutral surround, sample orientation, viewing distance and time allowed for adaptation. Also review the finished frame in the environment where buyers will encounter it when that context matters.
A material may appear acceptable under one source and separate under another, a phenomenon commonly called metamerism. If daylight, retail lighting and warm hospitality lighting are important, include them in the review plan. Do not hide disagreement by photographing samples under favourable light. Cameras, automatic white balance and displays introduce another interpretation layer, so physical approval remains the controlling step for physical production.
Measure only after defining the method
Instrumental colour data can make communication more repeatable, but a Delta E number without method is incomplete. Define instrument geometry, illuminant, observer, aperture, backing, measurement mode, calibration, sample orientation, number of readings and colour-difference formula. Texture, gloss, metallic effects and small sample areas can limit repeatability or require specialist equipment.
Set process-specific tolerances with the brand and technical teams after reviewing what is achievable on the chosen material. One limit should not be copied across paper, fabric, coating and anodized metal. Combine numbers with an approved visual assessment. A sample can fall within a numerical threshold yet look objectionable in the assembly, while a textured surface may vary instrumentally but appear coherent at normal viewing distance.
Use a staged proof and sample ladder
Begin with source-artwork review, then move through calibrated soft proof where appropriate, contract proof for print, flat material samples, finished component samples and a complete assembled frame. Each stage answers a different question. A paper proof cannot approve metallic coating; a moulding chip cannot reveal how a large mat field surrounds the certificate.
State which stage authorises tooling, material purchase or production. Keep rejected samples with clear status so they cannot return to the line. When timing is tight, identify the commercial risk of overlapping stages rather than calling an unapproved colour final. The buyer should know whether bulk material has been ordered before the physical master is signed.
Control gloss, texture and geometry with colour
A colour specification should not be separated from surface specification. Record gloss or sheen category, texture, grain direction, brushing direction, translucency, layer thickness where relevant and the shape of the viewed component. Curved or bevelled profiles create highlights that make a colour appear lighter than the flat chip used for approval.
Review profile corners, joins and cut edges as well as the front face. Coating thickness, base metal, primer and cure can influence appearance. Anodized lots may show acceptable process variation that still needs an agreed visual range. The supplier should not promise invisible variation; the buyer should define which differences are part of the material character and which would undermine the brand system.
Separate print artwork approval from material approval
Artwork approval confirms content, layout, spelling, logo form, image treatment and intended colour data. Material approval confirms how a process reproduces that intent on the selected substrate. Put separate sign-off fields in the record. This prevents a brand manager from approving wording and accidentally authorising an unreviewed coating, or a factory technician from correcting colour while changing protected artwork.
For variable names, dates or recipient details, lock the colour layer and test representative long and short data. If digital printing is used for personalisation, compare variable output with the approved static master across the production run. Keep privacy and artwork rights in the separate project workflow; a colour proof is not permission to reproduce a protected logo or personal data.
Qualify suppliers with process evidence
Ask how the supplier controls incoming substrate, ink or coating batches, equipment condition, mixing, application, curing, line start-up and retained references. Useful evidence includes current material codes, calibrated instruments where appropriate, first-off approval, lot records and sample comparisons. A generic certificate does not show that the production lot matches the approved colour system.
For outsourced print, coating or anodizing, identify the actual converter and handover method. If an alternate converter is proposed, treat it as a process change. The same nominal formula can behave differently on another line. Procurement should compare the completed system cost, sample time and repeatability, not only the unit price of a coloured component.

Write an inspection method that production can repeat
The inspection plan should identify master sample, booth or viewing condition, orientation, distance, number of units, lot coverage, instrument method if used, tolerance, visual criteria and escalation owner. Inspect components before assembly when rework is still possible, then review the completed frame because adjacent colours and glazing can change perception.
Use neutral photographs as supporting records, not as the sole approval. Capture lot identity and sample position. Define defects such as wrong material, wrong colour family, visible within-unit variation, patchy coating, unapproved gloss, direction mismatch or mismatch beyond the approved range. Keep cosmetic grading proportionate to the viewing distance and premium promise of the product.
Protect repeat orders with change control
Reorders can drift when a paper mill changes stock, a coating ingredient is substituted, a guide is replaced, an instrument setting changes or a retained sample fades. Ask for a no-change declaration covering substrate, process, supplier, formula, finish and viewing method. Compare current masters with stored records before releasing bulk production.
If a change is unavoidable, decide whether it needs a new flat sample, component, full assembly or brand-owner approval. Do not average old and new masters into a moving target. Retire superseded references visibly and record the effective purchase order. A good colour programme preserves the decision path, not just a box of unlabeled chips.
